Leadership is not a destination that arrives with a title. It is a mode of thinking — a way of engaging with problems, with people, and with the organisation’s purpose — that either develops gradually over time or does not develop at all. The people who step into leadership roles and immediately struggle are almost always those who were waiting for the role to teach them the thinking. It does not. The role reveals whether you already have it.

The people who step into leadership roles and immediately thrive are those who have been thinking like leaders for years before anyone called them one. Not because they were performing leadership — the performative version, with all its signalling and positioning, is exhausting and usually transparent — but because they had genuinely shifted the frame through which they engaged with their work. They stopped asking “what do I need to do?” and started asking “what does this situation need?” They stopped optimising for personal performance and started optimising for collective outcome. They stopped waiting for direction and started providing it.

This piece is part of the People-First framework — the argument that leadership capability is built through deliberate practice, honest self-examination, and the willingness to engage at a level of responsibility that the title has not yet sanctioned. It is for anyone who wants to lead — not as a status aspiration, but as a genuine commitment to building the thinking that makes them ready when the opportunity arrives.

Why Thinking Like a Leader Matters Before the Title

What Leadership Thinking Actually Is — and When It Starts

The most useful definition of leadership thinking is not the one that describes how leaders think about grand strategy or organisational vision. It is the one that describes how they think about the immediate situation in front of them. Leadership thinking is the habit of asking, in any situation: what does this moment require — of me, of others, of the organisation — and what can I do to provide it? That question sounds simple. It is not. Most people, most of the time, are asking a different question: what does this moment require of me, and is providing it in my interest?

The difference between those two questions is the difference between individual and collective orientation — and it is the most fundamental shift that leadership thinking requires. It does not mean ignoring your own interests. It means expanding your frame of reference so that your interests are evaluated against a larger context: the team’s outcome, the organisation’s direction, the client’s experience, the long-term consequence versus the short-term convenience. This is not a values judgment. It is a cognitive habit — and like all cognitive habits, it is developed through deliberate practice, not granted with a title.

How Thinking Like a Leader Before You Have the Title Changes Your Trajectory

The reason to develop leadership thinking before you hold a leadership title is not purely altruistic. It is strategic. The organisations and leaders who identify high-potential individuals early are almost universally looking for the same signal: does this person already think at a level above their current role? Not whether they perform their current role well — performance at the current level is the baseline, not the differentiator. The differentiator is whether they engage with the broader context, whether they take responsibility for outcomes beyond their immediate remit, whether they develop the people around them without being asked to, and whether they communicate and influence in ways that produce collective movement rather than just individual output.

Harvard Business Review’s research on the transition from manager to leader found that the single most important predictor of successful leadership transition was not performance in the prior role — it was the degree to which the person had already begun thinking and acting at the next level before they were officially promoted to it. The people who struggled most with leadership transitions were those who excelled at their prior role but had not yet made the internal shift in how they engaged with the work. The title changed. The thinking had not.

“The title does not teach you to think like a leader. The role reveals whether you already do. The question is not when you will be given leadership — it is when you will choose to start thinking that way.”

    — Refiloe Mokgalaka

✦ ✦ ✦

The Five Thinking Shifts That Define Leadership-Level Thinking

Leadership Thinking Shift 1 — From Individual Performance to Collective Outcome

The first and most foundational shift in leadership thinking is the move from optimising for personal performance to optimising for collective outcome. This does not mean deprioritising your own contribution — high personal performance remains necessary. It means expanding the frame within which your contribution is evaluated. The question is no longer “how do I perform well in my role?” but “how does my performance in this role contribute to what the team, the organisation, and the client actually need?”

This shift sounds straightforward. In practice, it is one of the most difficult because it requires you to consistently invest effort in things that do not directly benefit your personal metrics. The colleague who needs support that would be faster to provide yourself than to teach. The team problem that is not technically your responsibility but that nobody else is addressing. The client situation that requires coordination across multiple functions when the easiest path is to stay within your lane. Leadership thinking chooses the collective outcome even when the personal cost is real — not as martyrdom, but as the genuine recognition that your value to the organisation is measured at the level of what it produces, not just what you produce.

Leadership Thinking Shift 2 — From Receiving Direction to Creating It

The second shift is from being someone who receives direction to being someone who creates it — first for yourself, and then for others. In the individual contributor mode, the default response to ambiguity is to seek clarity from above: to ask for direction, to wait for priorities to be set, to hold back from committing until the path is clear. This is rational at an early career stage. It becomes a ceiling when it persists.

Leadership thinking engages with ambiguity differently. Not by pretending certainty that does not exist — that is false confidence, and it produces poor decisions. But by developing the judgment to determine the most likely right direction with available information, committing to it, moving, and staying alert to signals that require adjustment. The leader who waits for perfect clarity before acting is the leader who never acts at exactly the moment when action matters most. The person who develops this capacity before they hold a leadership title is the person who will be given one — because they are already functioning as a direction-creator rather than a direction-receiver, and organisations need far more of the former than they currently have.

Leadership Thinking Shift 3 — From Short-Term to Long-Horizon Thinking

The third shift is temporal: from short-term thinking to genuine long-horizon orientation. Individual contributors are, by the structure of most roles, rewarded for short-term deliverables. The project is completed, the quarter is delivered, the client is satisfied. These are real and valuable contributions. They are also insufficient preparation for leadership, which requires the ability to hold a longer view — to ask what the consequences of today’s decisions are in three years, to invest in things that will not produce results this quarter but will determine what the organisation is capable of in five years.

Developing this capacity before you hold a leadership title means deliberately practising the long-horizon question: what is the consequence of this decision beyond the immediate outcome? What is the pattern in these individual data points? What does this situation require not just for today but for the direction we are trying to build? History’s most effective leaders developed this capacity as a deliberate discipline — and in 2026, with decisions compressing in consequence timeline, it is more valuable than ever.

Leadership thinking is not reserved for people with leadership titles. It is available to anyone willing to ask the questions that leaders are expected to ask — before anyone has asked them to. That willingness, practised consistently, is what creates the readiness that titles confirm rather than create.

Leadership Thinking Shift 4 — From Personal Contribution to Developing Others

The fourth shift is perhaps the most counterintuitive: from focusing on your own contribution to actively developing the capability of the people around you. In individual contributor mode, your value is your output. The natural impulse is to protect and optimise that output — to be the best at what you do, to be the go-to person for specific problems, to build a reputation on personal expertise.

Leadership thinking inverts this. The leader’s highest-leverage activity is not their own output — it is the output they enable in others. The person who, before they hold a leadership title, is already developing their colleagues, sharing what they know, creating the conditions for others to perform better, and investing their energy in collective capability rather than just personal performance — this person is already functioning as a leader. And the organisations that are paying attention will notice. Not because the behaviour is strategic self-promotion, but because the capability it builds in the team is visible, valuable, and rare.

Leadership Thinking Shift 5 — From Reactive to Responsible Thinking

The fifth shift is from reactive to responsible thinking. Reactive thinking responds to what is in front of it: the immediate problem, the pressing demand, the most urgent signal. Responsible thinking asks the prior question: what should I be paying attention to that I am not currently being asked about? What problem is developing that has not yet become urgent? What is the organisation, the team, or the client going to need from me that nobody has articulated yet?

This is the thinking that distinguishes genuinely proactive people from those who are simply responsive. Proactivity, properly understood, is not about doing more tasks faster — it is about choosing the right level of engagement with the situation. Smart people under good leadership develop this capacity naturally, because good leadership creates the conditions for it. Smart people under bad leadership learn to suppress it, because proactivity is risky in environments that punish initiative. The good news is that the shift can be practised regardless of the environment — it is an internal orientation, not a structural one.

The People-First Series — Leadership Thinking Framework

7 Practices for Thinking Like a Leader Before the Title

01

Study the decisions above you — not just the ones you make

Leadership thinking begins with understanding the level above your current role well enough to anticipate it. When your leader makes a decision you do not understand, seek to understand the reasoning — the stakeholder considerations, the trade-offs, the longer-horizon that produced it. This builds the contextual understanding that makes leadership thinking possible.

02

Ask the question nobody is asking — and then answer it

Leadership thinking is characterised by the willingness to ask the prior question — the one upstream of the presenting problem — and to engage with it seriously enough to develop a considered response. Not as criticism of the people who should have asked it, but as a genuine contribution to the organisation’s ability to see its situation clearly. The person who consistently asks and answers the question nobody else is asking is developing one of leadership’s most valuable capabilities.

03

Take responsibility for outcomes beyond your official remit

Not by overstepping — but by not using the boundary of your role as a reason to disengage from problems that matter. Leadership thinking says: if this problem is going to affect the outcome I care about, I have a responsibility to engage with it, even if it is not technically mine. This does not mean doing other people’s jobs. It means bringing your thinking and your energy to bear on the larger picture, and not waiting for permission to care about what the organisation needs.

04

Develop people around you — before anyone asks you to

The most visible evidence of leadership thinking is what a person does for the capability of those around them. Invest in your colleagues’ development as if you were responsible for it — because leadership thinking understands that the team’s capability is the most important variable in any outcome you are trying to produce.

05

Practise the long-horizon question deliberately and regularly

At the end of every significant decision, ask: what is the consequence of this beyond the immediate outcome? This practice does not require certainty about the future — it requires the habit of engaging with the future seriously enough that short-term thinking does not automatically win by default. Over time, it builds the long-horizon orientation that leadership depends on.

06

Seek honest feedback on your leadership thinking — not just your output

Most feedback at the individual contributor level addresses what you produced. Did you raise the question that needed to be raised, or did you let it pass? Did you consider the stakeholder impact, or did you optimise for your immediate deliverable? These questions require a different feedback source — a mentor, a peer, or a coach who can see your thinking, not just your output.

07

Build your leadership identity before the role requires it

Leadership thinking is sustained by a leadership identity — a clear, settled sense of what kind of leader you intend to be and what values that leadership will express. The leader who arrives in a role without this settled identity is shaped by the role. The leader who arrives with it shapes the role instead.

What Thinking Like a Leader Looks Like Day to Day

How to Apply Leadership Thinking in Your Current Role Right Now

The practical question is always the same: what does this look like on a regular Tuesday, in a role that does not yet carry the title? Leadership thinking in practice is less dramatic than it sounds in theory. It is the meeting where you ask the question about the longer-term consequence rather than just the immediate deliverable. It is the colleague you support without being asked, and without calculating whether the investment serves your personal metrics. It is the problem you engage with at the level of the organisation’s need rather than the level of your job description.

It is also the discipline of regular self-examination: at the end of each week, asking whether you engaged with your work at the level of your role’s requirements or at the level of the organisation’s actual needs. The gap between those two is where leadership thinking lives — and closing that gap, consistently, is what makes the title available rather than merely aspirational. Clear leadership at every level — not just at the top — is what distinguishes high-performing organisations from adequate ones. And that clarity begins with the individual’s decision to think at the level the organisation needs, before anyone officially asks them to.

How Thinking Like a Leader Prepares You for the Transition When It Comes

The leaders who make the transition to formal leadership most successfully are those for whom the title represents a confirmation of what they have already been doing, rather than a permission slip to start. They already know how to navigate ambiguity without waiting for perfect clarity. They already think about the team’s outcome rather than just their personal output. They already develop the people around them, already engage with the longer-horizon questions, already take responsibility for outcomes beyond their technical remit.

When the title arrives for these people, it adds resources and authority to a thinking process that was already functioning. When the title arrives for people who have not made these shifts, it adds resources and authority to a thinking process that is still operating at the individual contributor level — and the result is the leadership difficulty that organisations attribute to a capability gap when it is actually a readiness gap. The capability is often present. The thinking has not yet caught up.

For those ready to invest in accelerating this shift — through structured development, honest feedback, and the deliberate practice of leadership-level thinking — the Vision to Velocity programme is built specifically for this transition. And the broader framework for what effective leadership requires once you hold the title is documented in what CEOs need most in 2026 — a useful north star for the kind of leader worth becoming.

“The most important leadership development work you will ever do happens before anyone calls you a leader. Not in a programme, not in a role, but in the daily decision to think at the level the organisation needs — before it has asked you to.”

    — Refiloe Mokgalaka

What Gets in the Way of Leadership Thinking Before the Title

The Permission Trap — Waiting for Authority Before Thinking at Scale

The single biggest barrier to developing leadership thinking before the title is what I call the permission trap: the belief, usually unconscious, that thinking at the leadership level requires the authority of a leadership role. It does not. Authority is required to make certain decisions, to direct resources, to hold people accountable — these are legitimate structural functions of the leadership role. But thinking at the leadership level — holding the broader context, asking the prior question, engaging with the collective outcome — requires no authority at all. It requires only the decision to do it.

The permission trap keeps capable people operating below their actual thinking capacity for years, waiting for a promotion that would unlock the engagement they are already equipped for. And it is self-reinforcing: the person who waits for the title to start thinking like a leader does not develop the leadership thinking that makes them the obvious candidate for the title. They wait. The candidate who was already thinking at that level gets selected. And the pattern repeats.

The Expertise Trap — Staying Where Your Intelligence Is Already Confirmed

The second barrier is the expertise trap: the tendency to stay within the domain of your existing expertise because that is where your intelligence is most visible and most confirmed. Individual contributor excellence is built on deep expertise — on being the person who knows most about a specific thing and whose value is demonstrated through the application of that knowledge. Leadership thinking requires moving beyond that domain, engaging with problems outside your expertise, and accepting the vulnerability of visible uncertainty.

Most people find this genuinely uncomfortable. It is easier to continue excelling in the domain you already command than to engage with the broader context where your contribution is less certain and less immediately impressive. But leadership requires exactly this capacity — the willingness to engage with complexity beyond your expertise, to develop judgment in conditions of genuine uncertainty, and to contribute at the level of wisdom rather than just knowledge. Developing this capacity before you hold the title means deliberately choosing the uncomfortable engagement over the comfortable one, more often than feels natural. This is the work that people-first leaders do consistently — and it is what builds the thinking that titles confirm.

Leadership Thinking Diagnostic

Are You Already Thinking Like a Leader — Or Waiting for Permission?

      01

In the last month, did you engage with a problem beyond your official remit because it mattered to the outcome you cared about — or did you stay within the boundaries of your role description?

      02

When you encounter ambiguity at work, is your first impulse to seek direction from above — or to develop your best judgment with available information and move?

      03

Have you invested in the development of a colleague in the past 90 days — specifically, not generically — in a way that made them more capable rather than just more informed?

      04

Is there a question about your organisation’s direction or performance that you have noticed but not raised — and what is the reason you have not raised it?

      05

When you make a significant decision at work, do you ask what the consequence is beyond the immediate deliverable — or do you evaluate the decision primarily by whether it satisfies the immediate requirement?

      06

Do you have a clear, settled sense of what kind of leader you intend to be — the values your leadership will express, the environment you will create, the standard you will hold — or is that still something you are waiting for a title to clarify?

The Choice to Think Like a Leader — Starting Now

Leadership thinking is a choice available to anyone, at any level, in any role. It does not require permission, authority, or a formal development programme. It requires the decision — made deliberately, maintained consistently — to engage with your work at the level of what the organisation, the team, and the situation actually need, rather than purely at the level of what your role technically requires.

That decision, made and held over months and years, is what builds the readiness that titles confirm. It is what the senior executives in McKinsey’s research were identifying when they said the differentiator in their highest-potential reports was thinking beyond the immediate role. It is what the Center for Creative Leadership means when they note that 70% of leadership capability is developed through experience — because the experience of thinking like a leader, consistently and deliberately, is the most powerful development available.

The question is not when someone will give you the opportunity to lead.
