Most of it is well-intentioned. Almost all of it is built on the wrong foundation — the assumption that influence is something you perform your way into, through the right posture, the right tone, the right amount of assertiveness, the right calibration of warmth versus authority. The problem with this foundation is not that it produces no results. In some contexts, in the short term, performing the expected version of power does open certain doors. The problem is what happens after the door opens.

A woman who has built access to a room through the performance of a leadership style that is not genuinely hers will find herself in the room but not fully in her power — performing rather than leading, managing the performance rather than engaging with the work, expending energy on maintaining the version of herself that was required to get in. And the people in the room — who are watching, as people always are — will sense the gap between the performance and the person. They will respond, not to the performance, but to the gap.

Authentic influence does not work like this. It is slower to build — because it requires the accumulation of trust through consistent behaviour over time, rather than the immediate impression created by a well-calibrated performance. But it is also significantly more durable, more transferable across contexts, and more capable of producing the kind of movement — in people, in organisations, in cultures — that genuine leadership requires. This piece is about how that influence is built. It is the companion piece to the leadership strengths women have been undervaluing — because reclaiming those strengths is only the first step. Deploying them in a way that converts presence into sustained, genuine influence is the work that follows.

Why Authentic Influence Outperforms Performed Power

What Authentic Influence Actually Is — and Why It Is More Durable

Influence, properly understood, is the capacity to move people — to change what they think, what they do, and what they prioritise — without relying primarily on authority or position to do it. This is a different and more demanding definition than the one most organisations use, which equates influence with seniority, visibility, or the ability to command a room. The difference matters because positional power and authentic influence produce different things.

Positional power moves people because they have to. Authentic influence moves people because they want to — because they have been given genuine reasons to trust the leader’s judgment, to believe the leader’s stated intentions, and to invest their discretionary effort in the direction the leader is pointing. The organisations built on authentic influence are those where people exceed their required contribution because they genuinely believe in the direction and the person leading it. The organisations built on positional power are those where people do exactly what is required, protect themselves from downside risk, and stop contributing the moment the authority is removed. The performance difference between these two environments is not small.

Why Performed Authority Undermines Women’s Influence Long-Term

The specific problem with performed authority for women leaders is that the performance is almost always evaluated against a template that was not designed with them in mind — which means the performance is always slightly off, the gap between the natural and the performed is always slightly visible, and the energy cost of maintaining the performance is always significantly higher than it appears from the outside. The woman who has been advised to “perform more confidence” in meetings is expending cognitive and emotional resources on the performance that should be going into the engagement — into the quality of her thinking, the depth of her listening, the precision of her response. The people watching notice that the performance is a performance, even when they cannot name it. And they respond, in their assessment of her influence, to what they sense rather than to what they see.

HBR’s research on authentic leadership found that the leaders rated most influential by their teams were those with the highest consistency between their stated values and their observable decisions — not those who projected the most authority or displayed the most assertive presence. The authenticity paradox research is nuanced on this — it notes that pure self-expression without adaptation is not effective either — but its core finding is clear: sustained, transferable influence is built on trust, and trust is built on consistency, and consistency requires authenticity as its foundation.

“Authentic influence is built on the accumulation of kept commitments, honest conversations, and consistent behaviour across the full range of situations — including, especially, the difficult ones.”

    — Refiloe Mokgalaka

✦ ✦ ✦

The Four Mechanisms by Which Women Build Authentic Influence

Influence Mechanism 1 — Genuine Presence as the Foundation of Women’s Leadership Power

Presence — in the leadership context — is not about the size of your voice or the command of a room. It is about the quality of your engagement with the people and the situation in front of you. A leader with genuine presence is fully in the conversation she is having: listening with enough depth that the other person can feel it, thinking with enough rigour that her responses reflect genuine engagement rather than rehearsed position, holding the room’s reality rather than her own agenda as the primary reference point.

This quality — genuine, attentive, unhurried presence — is both the foundation of authentic influence and one of the capabilities that women leaders most consistently demonstrate and most consistently undervalue. Thinking like a leader begins with this: the willingness to be fully in the situation rather than managing your performance of it. Presence cannot be faked in sustained interactions. It is either there or it is not — and people know which.

Influence Mechanism 2 — Credibility Through Consistency in Women’s Leadership

Credibility is the currency of authentic influence. It is not built through a single impressive performance or a particularly visible success — it is built through the accumulation of kept commitments, honest communications, and consistent behaviour across the full range of situations, including the ones where the pressure to compromise is highest. The leader who says she will do something and does it, who says what she actually thinks rather than what the room expects to hear, who holds the same standards in private that she holds in public — this leader builds credibility that compounds over time in a way that no single impressive moment can replicate.

For women leaders specifically, credibility is both more valuable and more fragile than it is for leaders who fit the dominant template — because the evaluation standard is less forgiving, the scrutiny of inconsistency is higher, and the cost of a credibility gap is larger. This is not fair. It is, however, the practical reality that most women in senior leadership navigate. The practical implication is that credibility must be built more deliberately, more consistently, and with more explicit attention to the gap between what is said and what is done. The cost of unclear leadership falls hardest on the people who already face the highest scrutiny — and clarity, specificity, and follow-through are the most direct investments available in closing the credibility gap before it opens.

Influence Mechanism 3 — Relationship Architecture as the Infrastructure of Women’s Influence

McKinsey’s Women in the Workplace 2025 research found that 67% of senior women attributed their most significant career advancement to the quality of genuine relationships and trust — not to networking tactics, visibility strategies, or executive presence coaching. This finding is consistent with the broader research on how influence actually travels through organisations: not through formal authority structures, but through relationship networks — the informal channels through which information, advocacy, and opportunity move.

The distinction between genuine relationships and network maintenance is the difference between influence that is durable and influence that is transactional. Transactional networking — the cultivation of relationships for their strategic utility — produces a network that exists as long as the utility does and dissolves when circumstances change. Genuine relationship architecture — built on the authentic interest, care, and investment that people-first leadership sustains over time — produces a network that advocates, that supports, and that creates opportunity across the full duration of a career. This is a capability that women leaders demonstrate at high rates. It is also one that the dominant culture of networking advice consistently converts into a performance — the strategic relationship, the deliberate coffee meeting, the visibility-building conversation — that strips it of the authentic quality that made it powerful in the first place.

Influence Mechanism 4 — Values Clarity as the Anchor of Authentic Leadership Power

The most durable form of influence available to any leader — and particularly to women leaders who are building influence in environments that do not always mirror their experience or their strengths — is the influence that comes from absolute clarity about what you stand for and the consistent expression of that clarity in every decision you make. Values clarity is not the same as values performance — the stating of values in presentations and on website About pages. It is the daily, specific, sometimes costly expression of values in decisions that affect real people in real situations.

The woman leader who holds a principled position when the room is against her, who tells a difficult truth when the diplomatic option is available, who acknowledges a mistake rather than managing its perception, who develops a colleague without calculating the strategic return — this leader is building influence through values clarity in a way that no number of correct performances of authority can replicate. People remember how leaders behave when the cost of principled behaviour is highest. Those memories are the most durable component of any leader’s influence, and they are built one decision at a time, in the specific moments where values and convenience diverge.

Authentic influence is not a personal development aspiration. It is an organisational performance variable. The leaders who build it create environments where people contribute their best work, trust the direction, and stay. The leaders who perform power instead create environments where people comply, protect themselves, and leave when they have options.

The People-First Series — Authentic Influence Framework

6 Practices for Building Authentic Influence as a Woman Leader

01

Replace the performance audit with a presence practice

Before entering any high-stakes situation — a senior meeting, a difficult conversation, a presentation — most women leaders run a performance audit: am I dressed correctly, positioned correctly, speaking at the right register, projecting the right level of authority? The alternative practice is presence: am I actually here, in this situation, with these people, engaged with what is actually happening? The shift from performance audit to presence practice is not a relaxation of standards — it is a redirection of energy from self-management to genuine engagement, which is where the influence actually comes from.

02

Make and keep micro-commitments deliberately and visibly

Credibility is built through the accumulation of kept commitments — and the commitments that build it most reliably are not the large, visible ones but the small, daily ones. Following up when you said you would. Delivering what you committed to by when you committed to it. Naming when you cannot, before the deadline rather than after. These micro-commitments are the raw material of the trust that converts presence into influence. Women leaders who track and keep them deliberately — who treat every small commitment as a contribution to the credibility infrastructure — build trust at a rate that outpaces any visibility strategy.

03

Invest in the relationships that are not obviously strategic

The most durable influence networks are built through genuine interest in people rather than through strategic relationship management. These investments compound over time in ways that are not visible at the moment they are made and are not replicable by a networking strategy built on strategic selection alone.

04

Say what you actually think — in the room where it matters

One of the most specific practices for building authentic influence is the commitment to saying what you actually think in the specific room where it matters — not the debrief conversation afterward, not the email after the meeting, but the meeting itself. This requires managing the risk of being wrong in public, of holding an unpopular position, of naming what others have noticed but not said. It is exactly the practice that most performance-of-power coaching advises against — because it prioritises consensus and social safety over honest engagement. And it is exactly the practice that builds the credibility of someone who can be trusted to say what is true.

05

Advocate specifically for others — as a practice, not an occasion

One of the most consistent and powerful sources of authentic influence for women leaders is the specific, public advocacy for other people’s contributions and capabilities. Not the general “my team is great” — the specific naming of what someone did, in the room where it will be heard by the people who need to hear it. This practice builds influence in two directions simultaneously: it demonstrates the values that make a leader worth following, and it builds a network of people who have direct evidence that this leader uses her influence for others rather than hoarding it. That evidence travels further and lasts longer than any performance of personal authority.

06

Name what you are doing — so others can see the model

Authentic influence compounds most powerfully when it is visible — not as self-promotion, but as a named model that others can learn from and build on. When a woman leader explains her decision-making process, names the values considerations she weighed, describes the relational factors she took into account alongside the technical ones — she is not just influencing the immediate outcome. She is building a culture where this kind of leadership is legible, valued, and reproducible. Are her values reflected in the decisions made by the people she has developed? Are her analytical frameworks applied by colleagues who absorbed them through working alongside her? Is her advocacy remembered in the conversations where her name is raised?

Authentic influence extends beyond the immediate interaction, the current role, and the current organisation. The leader who has built it carries it forward — into new contexts, new teams, new organisations — because it is not contingent on a title or a position. The woman who was influential as a senior manager is influential as an executive, not because her title changed but because the trust, the credibility, and the relationship architecture she built compounds across contexts. This is the kind of influence that the most effective CEOs in 2026 demonstrate — not position-dependent authority, but genuine, person-dependent trust that moves people regardless of the formal structure.

Why Building Authentic Influence Takes Longer — and Compounds More

The honest acknowledgement in this piece is that authentic influence takes longer to build than performed authority produces immediate access. A well-calibrated performance of power in a senior meeting can open a door that weeks of relationship-building might not. The question is what the door opens into — and whether the person who walked through it has what she needs to sustain what comes next.

Authentic influence builds slowly because it is built on trust, and trust is built through accumulated evidence, and evidence accumulates through consistent behaviour over time. But the compounding rate of authentic influence — the rate at which each new demonstration of credibility, each kept commitment, each honest conversation, each specific advocacy for someone else builds on all the previous ones — means that the leader who starts building it early arrives, after five or ten years, in a position of influence that a series of well-managed performances could not have produced. The Vision to Velocity programme is built on exactly this understanding — that developing genuine leadership capability from an authentic foundation produces more durable results than developing performance skill from an adapted one.

“Influence that is performed lasts as long as the performance does. Influence that is built from genuine presence, kept commitments, and consistent values outlasts every role that carries it.”

    — Refiloe Mokgalaka

What Gets in the Way of Authentic Influence — and What to Do About It

The Three Barriers That Prevent Women from Building Authentic Influence

The first barrier is the urgent performance demand — the specific meeting, the specific audience, the specific situation that feels too high-stakes to show up authentically in, because the cost of the wrong impression in that moment seems too high. This is the most common reason women leaders defer the authentic version of themselves to a future context where the stakes feel lower. The stakes rarely feel lower. The deference becomes a pattern. And the influence that would have been built through consistent authentic presence in the high-stakes moments is replaced by a series of managed performances that leave the leader feeling unseen in the rooms she most needs to be visible in.

The second barrier is the absence of structural support — the lack of sponsors who advocate for the authentic leadership approach, mentors who develop genuine capability rather than advise adaptation, and peers who reflect back the value of what she is doing rather than the gap between it and the dominant template. Smart people fail under bad leadership for exactly this reason — the environment shapes what feels safe and what feels dangerous, and an environment that consistently penalises authenticity will produce the suppression of it regardless of how capable the individual leader is.

The third barrier is the self-assessment problem: the tendency for women leaders to evaluate their own influence through the lens of the dominant model’s metrics — the room commanded, the assertiveness demonstrated, the authority projected — rather than through the metrics of authentic influence: the trust built, the people developed, the honest conversations had, the relationships sustained. When the self-assessment uses the wrong metrics, the development investment goes to closing the wrong gaps. And the authentic influence that is already being built goes unrecognised, unmeasured, and under-resourced — not because it is absent, but because the measurement system cannot see it.

Authentic Influence Diagnostic

Are You Building Authentic Influence — or Performing Authority?

      01

Before your most recent high-stakes meeting, what were you most focused on — managing how you came across, or engaging fully with what the situation actually required?

      02

Is there a position you have held privately but not said in a room where it needed to be said — and what specifically stopped you?

      03

Can you name three people whose career or capability you have specifically advanced in the past year — and would they name you if asked who advocated for them?

      04

When you think about the influence you have in your organisation, is it contingent on your current title and position — or would it travel with you into a new context?

      05

In the last month, are there micro-commitments you made and did not keep — and have you addressed those directly with the people affected, or managed them through explanation?

      06

Do the people you influence most know specifically what they are learning from you — or is the model of leadership you are demonstrating visible only in the outcomes, not in the named practice?

The Shift From Presence to Power — What It Actually Requires

The shift from presence to power is not a performance upgrade. It is not a confidence intervention, a communication coaching programme, or a strategy for managing how you are perceived in senior rooms. It is the decision — made deliberately, held consistently — to build influence the way it actually accumulates: through genuine presence, through kept commitments, through honest communication, through the specific advocacy for others that demonstrates values in action rather than stating them in presentations.

This path is slower than the alternative. It requires operating in environments that may not immediately recognise what is being built, that may mistake the authentic approach for the performance failure of the dominant model, that may advise adaptation when the authentic version is in fact more effective. It requires a settled enough sense of your own leadership identity — what you are for, what you stand for, and what kind of influence you are building — that the external noise does not become the internal standard.

But it produces something that the performance path cannot: influence that is genuinely yours, that does not depend on a specific context or a specific audience, that travels with you across the full arc of your career and compounds with every decision, every relationship, and every person you have genuinely developed along the way. That is the influence worth building. And it begins, as all genuine things do, with presence — with the decision to actually be there, rather than to perform being there — and with the patience to let the power follow from the substance, not the other way around.
